What happens when logistics don’t follow standard rules? For a multi-country waste management organization, every flow is different, reversed and shaped by regulation. During its transition to SAP S/4HANA, Indaver partnered with Flexso to bring structure, control and scalability to this complexity.

Indaver operates across multiple countries, each with its own legislation and compliance requirements. What looks like a simple transport flow is often much more complex in reality. Waste is collected, transported, processed and tracked under strict rules, which vary per region.

Over time, this led to a setup with a lot of custom logic. Processes such as carrier selection, pricing and document handling were closely linked to contracts and local regulations.

The move to SAP S/4HANA added another layer. It required a system conversion from ECC, the replacement of legacy transport functionality and a review of existing custom developments and integrations. That meant not only migrating the system, but also deciding how these logistics processes should work going forward.

The approach: structuring logistics with SAP TM

To make this work in practice, Flexso focused on a few key actions:

  • Positioning SAP Transportation Management (TM) as the central solution for planning and execution across companies and regions
  • Translating Indaver’s way of working into SAP, including contract-driven carrier selection, return flows and planning logic
  • Replacing legacy transport functionality and refactoring custom developments so they fit within the S/4HANA landscape
  • Connecting SAP TM with existing regulatory tools, tracking systems and side applications, so operations could continue end to end

Instead of forcing standard processes, the focus was on structuring the business in the right way. Where possible, planning was simplified as well, for example by moving away from Excel into SAP TM. The result is a setup that is both structured and easier to work with, while still supporting Indaver’s complexity.

The new landscape went live at the start of 2026.

From the beginning, transport planning ran through SAP TM and operations continued across different countries and entities. Orders, deliveries and freight movements were processed without interruption, while connected systems were brought back online.

This confirms that even in a complex logistics setup, it is possible to move to SAP S/4HANA and TM without losing control, provided the structure is right.
